Ex-Valve artist shows Team Fortress 2 predecessor and concepts for Medic, Engineer, and other characters
The resulting game is significantly different from the project the developers were working on before.
In early May 2026, Team Fortress 2 fans received a wealth of material to study. Artist Moby Francke, who worked on the team-based shooter, published concepts and animation examples on social media.
Moby said that they had previously worked on “Invasion” — this game became the predecessor to the Team Fortress 2 that Valve eventually released. It was supposed to be a project in a steampunk setting, where players could take on the role of aliens and mercenaries:
Before the Team Fortress 2 you know today, there was its predecessor called Invasion. Here are some fun animations created by my friend Miles Estes.
Moby Francke also published several old character concepts:
Early concept and character sheet for Commando for Team Fortress Invasion. I cannot overstate the importance of this document for creating a cohesive visual lineup of all characters.
Medic and his version from Team Fortress 2:
Engineer — his image is significantly different from the final version of TF 2:

Other concepts can be found on the @mobyboyfrancke (Moby Francke) account.
